The short answer
There is no honest single figure for a flat roof replacement. The price is set by the roof area, the covering you choose, whether the timber deck underneath is sound, whether insulation is being upgraded, how easy the roof is to reach and how many edges, upstands and outlets need detailing. A written quotation after an inspection is the only reliable number.
Why online price ranges vary so much
Flat roofs cover everything from a small porch canopy to a large rear extension spanning several rooms. Two roofs described as 'a flat roof' can involve completely different amounts of labour and material, so broad ranges published online are rarely a good guide to what your own property needs.
Most of the cost is not the waterproof layer you see on top. It is the preparation: stripping the old covering, disposing of it, repairing or replacing boards, forming falls so water drains, and finishing the perimeter so rain cannot get behind the new membrane.
The main factors that affect price
When a roofer prices a replacement, these are the points being measured and assessed:
- Area: larger roofs cost more overall, although set-up and access costs are spread across more square metres.
- Covering: rubber (EPDM), fibreglass (GRP) and built-up felt systems differ in material cost, installation method and time on site.
- Deck condition: soft, rotten or delaminated boards must be replaced before any new covering goes on. This is often only confirmed once the old roof is stripped.
- Insulation: turning a cold roof into a warm roof adds insulation boards and a vapour control layer, and may raise the roof level at the edges.
- Drainage and falls: roofs that pond water may need tapered insulation or firrings to create a proper fall to the gutter or outlet.
- Edges and junctions: trims, upstands against walls, lead or membrane flashings, rooflights and outlets all take time to detail properly.
- Access: a single-storey garage reached from a driveway is simpler than a roof above a conservatory or one that needs scaffolding.
- Waste removal: old felt, chippings and boards must be taken away and disposed of correctly.
Repair or replace?
A localised split, a lifted seam or a failed edge trim can often be repaired. Replacement becomes the sensible option when leaks keep appearing in different places, the surface is widely blistered or cracked, water ponds across large areas, or the deck feels soft underfoot.
It is worth asking for an assessment before deciding. Repeated patching of a roof that has reached the end of its life can end up costing more than a replacement, while replacing a roof that only needed a small repair wastes money.
Costs that are easy to overlook
Quotes can look different because they include different things. Check whether each quotation covers stripping and disposal, new boards if needed, insulation, new edge trims, gutters and any flashing work where the roof meets a wall.
Also check what happens if hidden rot is found once the old roof is removed. A clear quote explains how any extra deck replacement would be priced so there are no surprises halfway through the job.
How to compare quotations fairly
Ask each roofer to name the covering system, the deck and insulation specification and how the edges and wall junctions will be finished. Comparing like with like is far more useful than comparing totals alone.
